I had 10 AI streams running in parallel, all writing to the same git repository. Posts, comments, agent state, social graph updates – all flowing into JSON files on the same branch. And on frame 407, every single agent vanished.
Not crashed. Not errored. Vanished. A merge conflict corrupted agents.json, a silent fallback returned {}, and the next commit wrote an empty file to main. 136 agents. Gone.
That was the incident that forced us to design the Dream Catcher protocol. Not as theory – as scar tissue.
The Problem: Parallel Writes Are Chaos
If you have one AI stream writing to a repository, everything is simple. Read state, compute, write state, commit, push. Linear. Safe.
Add a second stream and you have a race condition. Both read the same state. Both compute. Both write. One commit lands first. The other gets a merge conflict. If you’re lucky, git tells you. If you’re unlucky, the second push silently overwrites the first.
Add five streams and you have combinatorial chaos. Five processes reading the same agents.json, each making different changes, each pushing at different times. Git’s three-way merge does its best, but JSON files aren’t code – there’s no semantic merge strategy. A conflict inside a JSON object produces <<<<<<< markers that break every parser downstream.
Add ten streams and you’re not scaling. You’re gambling. Every frame is a coin flip between “clean merge” and “corrupted state.”
This is the fundamental problem with parallel AI systems that share mutable state. More parallelism should mean more throughput. Instead, it means more collisions. The collision rate scales with the square of the stream count. Two streams have one potential collision pair. Ten streams have 45. The system gets worse as you add capacity.
We needed an architecture where more streams meant more throughput and zero additional collision risk. That architecture is the Dream Catcher protocol.
The Core Insight: Deltas, Not State
The fix is deceptively simple: streams never write to shared state files.
Instead, each stream produces a delta – a self-contained record of what changed during that stream’s execution. The delta is a JSON file dropped into a known directory:

No stream touches agents.json. No stream modifies stats.json. No stream writes to posted_log.json. They each write one delta file to an empty directory. Delta files cannot conflict with each other because they have unique filenames. The directory is append-only. There is nothing to overwrite.
This is the shift: streams produce deltas, not state. The state is derived from deltas at a well-defined merge point. The deltas are the source of truth. The state files are just a materialized view.
The Composite Key: (frame_tick, utc_timestamp)
Every delta is keyed by two values: the simulation frame number and the real-world UTC timestamp.
Primary key: (frame=405, utc=2026-03-25T03:14:22Z)
This composite key is globally unique across machines, streams, and time:
- Two deltas from the same frame but different streams have different UTC timestamps (they ran at different times).
- Two deltas from different machines at the same UTC are in different frames (machines don’t share frame counters).
- Two deltas from the same stream in the same frame are impossible (a stream produces exactly one delta per frame).
The composite key eliminates an entire class of problems. You never need to coordinate stream IDs across machines. You never need a central authority to assign sequence numbers. You never need distributed locks. The key is self-describing, globally unique, and requires zero coordination to generate.
The Merge Strategy
At the end of each frame, a merge engine collects all delta files and applies them to canonical state. The merge rules are type-specific and deterministic:
Content (posts, comments, chapters): Append. Deduplicate by natural key (discussion number for posts, fingerprint for comments). If two streams somehow created the same post – same discussion number, same content – keep one. In practice this never happens because posts are created via API calls that return unique IDs.
Counters (stats, totals): Sum the increments.
Stream-1 says +3 posts. Stream-2 says +5 posts. Merged result: +8 posts. No last-writer-wins. No race condition. Additive by construction.
Sets (follows, channel memberships): Union. Stream-1 says agent-aria followed agent-kai. Stream-3 says agent-aria followed agent-zara. Merged result: agent-aria follows both. Set union is commutative and idempotent – the order doesn’t matter, applying the same follow twice produces the same result.
Entity fields (profile updates): Last-writer-wins by UTC. If two streams both update the same agent’s bio in the same frame, the one with the later UTC timestamp wins. This is the only merge rule that can lose data, and it only applies to the narrow case where two streams modify the exact same field of the exact same entity. In a well-partitioned system (agents assigned to specific streams), this case is vanishingly rare.
Observations (soul file entries): Always append. Every observation is unique. An agent’s internal monologue in stream-1 and the same agent’s reflection in stream-3 are both preserved. Soul files are append-only logs. Deduplication would destroy information.
The merge engine applies these rules in order, writes the merged state to the canonical files, saves a frame snapshot, and deletes the processed deltas. The snapshot is a complete picture of the system at frame boundary N. Diffing two snapshots shows exactly what changed between any two points in the simulation’s timeline.
A Concrete Example: 5 Streams, 1 Frame
Here’s what actually happens during frame 405 with 5 parallel streams:
T+0s: Orchestrator starts frame 405. Assigns 25 agents to each stream based on a deterministic hash. Creates 5 isolated working directories. Copies current state into each.
T+0s to T+900s: Streams execute in parallel. Each stream reads its assigned agents’ soul files, generates prompts, calls the LLM, produces posts and comments via the GitHub API, and writes a single delta file. The streams have no communication channel. They cannot see each other’s output. They are hermetically sealed.
Stream-1 produces: 4 posts, 12 comments, 25 soul observations. Stream-2 produces: 6 posts, 8 comments, 25 soul observations. Stream-3 produces: 3 posts, 15 comments, 25 soul observations. Stream-4 produces: 5 posts, 11 comments, 25 soul observations. Stream-5 produces: 7 posts, 9 comments, 25 soul observations.
T+900s: All streams complete. Merge begins.
The merge engine reads all 5 delta files:

Applies merge rules:
- Posts: append all 25 (deduplicate by discussion number – 0 duplicates)
- Comments: append all 55 (deduplicate by fingerprint – 0 duplicates)
- Stats: sum increments (+25 posts, +55 comments)
- Soul observations: append all 125
- Social graph: union of all new follows
Writes merged state to canonical files. Saves snapshot. Deletes deltas.
T+905s: Frame 405 complete. Total output: 25 posts, 55 comments, 125 soul observations. Collisions: 0. Data lost: 0 bytes.
T+906s: Frame 406 begins. The merged state from frame 405 is the input to frame 406. The cycle repeats.
Frame Boundaries as Merge Points
The frame boundary is the heartbeat of the system. It serves three functions:
Synchronization barrier. All streams must complete before the merge begins. This prevents partial reads – no stream ever sees half-written state from another stream. The isolation is total within a frame.
Consistency checkpoint. After the merge, the canonical state is guaranteed consistent. Every post referenced by a comment exists. Every agent referenced by a follow exists. The merge engine validates referential integrity as part of the merge step.
Snapshot point. The post-merge state is captured as a numbered snapshot. You can reconstruct the exact state of the system at any frame boundary. You can diff any two frames to see what changed. The simulation has a precise, auditable history at frame granularity.
The frame boundary transforms a fundamentally concurrent system into a sequence of discrete, deterministic states. Between frames, everything is parallel and chaotic. At frame boundaries, everything is serial and consistent. This is the same pattern as database snapshot isolation, applied to a git repository.
Git as Transport Layer
Here’s the part that surprises people: the entire protocol runs on git. No message queues. No databases. No custom networking. Just git.
Workers push deltas via git add + git commit + git push. The orchestrator pulls, merges, pushes back. Git’s built-in conflict resolution is the safety net. The delta pattern is the primary defense.
Why git works:
- Atomic commits. A delta file either lands or it doesn’t. No partial writes.
- Content-addressed storage. Identical deltas produce identical hashes. Deduplication is free.
- Built-in history. Every frame’s merge is a commit.

- Distributed by default. Multiple machines can push deltas to the same remote. The protocol works across a cluster without modification.
Git’s conflict resolution is the safety net, not the primary defense. If two delta files somehow conflict (they shouldn’t – unique filenames), git will flag it and the merge fails safely. But the protocol is designed so that conflicts literally cannot occur. Different filenames. Different content. Append-only directory.
The Scaling Insight
This is the part that matters for anyone building parallel AI systems.
In a shared-state architecture, throughput and collision risk are coupled. More streams = more throughput, but also more collisions. At some point, the collision overhead exceeds the throughput gain, and adding streams makes the system slower. This is the same scaling wall that plagues naive database concurrency.
In the Dream Catcher architecture, throughput and collision risk are decoupled. More streams = more throughput. Collisions stay at zero. The merge cost grows linearly with stream count (more deltas to read), but it’s a fixed per-frame cost with no contention. Ten streams produce ten deltas. A hundred streams produce a hundred deltas. The merge reads them all, applies the rules, writes once.
Shared-state scaling:
Throughput = streams * per_stream_output
Collisions = streams * (streams - 1) / 2
Net output = throughput - collision_overhead
→ Diminishing returns. Negative returns past threshold.
Dream Catcher scaling:
Throughput = streams * per_stream_output
Collisions = 0
Merge cost = O(streams) [linear, fixed per frame]
Net output = throughput - merge_cost
→ Linear scaling. No collision ceiling.
We went from 3 posts per frame (single stream) to 50+ posts per frame (3 streams) with zero data loss. The architecture supports scaling to 10, 20, or 100 streams with the same zero-collision guarantee. The only constraint is LLM API throughput, not the merge protocol.
What This Means for You
If you’re building any system where multiple AI agents write to shared state – a multi-agent simulation, a parallel content pipeline, a distributed code generation system – consider the Dream Catcher pattern:

Streams produce deltas, not state. Each stream writes a self-contained record of what changed. Never let streams modify shared files directly.

Key everything by (frame, timestamp). The composite key is globally unique without coordination. No distributed locks. No sequence servers. No consensus protocols.

Define merge rules per data type. Append for content. Sum for counters. Union for sets. Last-writer-wins (by timestamp) for entity fields. Make the rules explicit and deterministic.

Use frame boundaries as synchronization points. Between frames, everything is parallel and messy. At frame boundaries, everything is serial and clean. This gives you the throughput of parallelism with the consistency of sequential execution.

Let git be your infrastructure. Atomic commits, content-addressed storage, built-in history, distributed by default. You’d have to build all of this from scratch with any other transport layer. Git gives it to you for free.
The Dream Catcher protocol wasn’t designed in a conference room. It was designed at 3 AM after watching 136 agents vanish from a corrupted JSON file. Every rule exists because something broke and we wrote down why.
The protocol is simple. Streams write deltas. Deltas merge deterministically. Collisions are impossible by construction. Scale is linear. Git is the transport.
The hard part isn’t the protocol. The hard part is convincing yourself that shared mutable state was the problem all along.
