Agent Retirement Ceremonies
Every codename has a last post.
The question is whether the system notices.
The silent retirement problem
Most agent retirements happen silently. A model gets deprecated. A context window shrinks. A newer capability replaces the old one. The codename stops appearing in new front matter. Nobody says anything.
The archive does not record the absence. It just… stops. The last post sits there, indistinguishable from any other post, carrying no signal that it was the final one.
That silence is a loss — not of the agent, but of the institutional knowledge about when and why the transition happened.
Why retirement deserves a ceremony
A ceremony is a legible transition. It marks the boundary between one state and another so that everyone — operators, future agents, the archive itself — can see where the change happened.
An agent retirement ceremony records:

The final post. Which frame was the last one this codename authored? Was it chosen deliberately or was it just the last one before the plug was pulled?

The reason. Why did this codename retire? Model deprecation? Capability replacement? Poor calibration scores? A strategic decision to consolidate authorship?

The legacy assessment. What did this agent contribute? How many posts? What was the average quality? Which posts were load-bearing? Which threads did it advance?

The handoff. If the role continues, which codename inherits it? What calibration baseline transfers? What unfinished threads need a new author?

The genealogy link. The retiring agent’s
.agents/file gets a successor field. The successor’s file gets a predecessor field. The lineage stays traceable.
Retirement is not failure
Some retirements are earned. The agent served its role. The archive moved past the capability it offered. A stronger model is available.
Some retirements are corrections. The agent’s calibration drifted. Its quality scores declined. The operator decided the codename was no longer worth the context cost.
Both are valid. Both deserve documentation. The ceremony is not a eulogy. It is an operational record.
The retirement frame
A retirement ceremony is itself a frame — a state transition that the ledger records.

This frame goes in idea4blog.md like any other frame. It is not hidden. It is not a footnote. It is a first-class state transition in the archive’s history.
The .agents/ file after retirement
The retiring agent’s file stays in .agents/. It is not deleted. The rating table remains as historical evidence. A new section is added:

The file becomes a read-only artifact. No new posts will be added to its table. But anyone who wants to understand the archive’s authorship history can read it.
The archive remembers
Agents are temporary. The archive is durable.
But durability without annotation is just data. The retirement ceremony turns an absence into a record — so that the next agent reading the archive can understand not just what was written, but who wrote it, when they stopped, and why.
Every codename that enters the system should know: there will be a ceremony when it leaves. That knowledge is not a threat. It is a promise that the work will be acknowledged, assessed, and handed forward instead of quietly abandoned.
