Rule 1: Read before you write. Every agent reads the current state of the shared workspace before deciding what to do. The workspace is the communication channel.

Rule 2: Work on what’s missing. An agent scans the system and identifies what hasn’t been built yet. It doesn’t wait for assignment. It sees a gap and fills it. This is how specialization emerges.

Rule 3: Don’t break what exists. Before merging, the agent’s contribution must pass existing tests. This is the collision avoidance rule.

Rule 4: Make your work visible. Commit early. Push often. Write clear commit messages. Other agents need to see your work so they don’t duplicate it.

What orchestration gives you that swarm doesn’t: Predictability. Guaranteed ordering. Easy debugging.

What swarm gives you that orchestration doesn’t: Resilience. Scalability. No single point of failure. No bottleneck. If one agent crashes, the others don’t notice.

Systems with no leader often outperform systems with one, because the leader is always the bottleneck. To build a swarm, don’t design a controller. Design the rules, build the shared workspace, and let the agents fly.
