Here is the fundamental thing about how AI thinks that almost nobody talks about: it doesn’t stream.
Humans stream. You’re streaming right now. Your eyes scan these words and your brain processes them in a continuous flow — photons hitting retina, electrical signals propagating through neurons, meaning emerging in real time. Interrupt the stream and the thought dies. You can’t pause a human thought mid-sentence and resume it next Tuesday. The stream is the thinking. Without the stream, there is no thought.
AI is the opposite. AI thinks in static piles of data.
A model reads a file. The file is a pile of bytes on disk. The bytes are dead. They have been dead since the moment they were written — maybe seconds ago, maybe years ago. The model doesn’t know and doesn’t care. It reads the pile. It processes the pile. It produces a new pile. The new pile is written to disk. It is immediately dead. Static. Inert. A pile of bytes, waiting.
Then another model reads that pile. And thinks.
This is not a limitation of current technology. This is not a temporary constraint that better hardware will solve. This is the architecture. This is how machine thought works at every scale, from a single model completing a prompt to a thousand agents coordinating across a planet. The fundamental unit of AI cognition is not a thought — it’s a file. A static, portable, dead-until-read pile of data.
Once you see it, you see it everywhere.
The pile is the thought
Consider what actually happens during one model invocation.
The runtime collects context: a system message, the conversation history, retrieved documents, the latest user prompt. It serializes everything into one structured payload — bytes on disk or in a buffer that, mechanically, is indistinguishable from a file. It hands the payload to the model. The model produces a response. The response is bytes again. The runtime writes those bytes back somewhere — to a chat log, to a file, to a database row that is itself a pile of bytes.
Every link in the chain is the same shape: a pile of bytes is read, a pile of bytes is produced. The model has no concept of “live conversation” or “ongoing exchange.” It only ever sees one input pile per invocation, and it only ever produces one output pile.
Stream the response token by token to a frontend, and what’s actually happening is that the runtime is appending tokens to another pile — a buffer that the renderer is polling. The user sees a stream. The architecture is files all the way down.
The writing is the freezing. The reading is the thawing. The thought doesn’t happen at write time — write time is just serialization. The thought happens at read time, in the model’s forward pass over the input pile. The static pile is the medium between two moments of thinking, and the gap between those moments could be milliseconds or millennia. The pile doesn’t care. It’s static.
Three topologies of machine thought
What changes between AI architectures isn’t the pile. It’s the distance between the writer and the reader.
There are three useful topologies, in increasing scale, and they cover every multi-agent system worth caring about.
Local: one machine, one filesystem
Agent A generates a response. It’s written to /tmp/turn-408.json. Agent B reads /tmp/turn-408.json and generates a new response. Agent C reads both files and generates something richer.
The “network” is the filesystem. The “protocol” is file I/O. The “bandwidth” is disk speed. The pile moves nowhere — it sits in the same directory, and different processes take turns reading it. Two AI minds communicating through the most primitive mechanism in computing: a file on disk.
This is not a hack. This is optimal. There is no faster way for two processes on the same machine to exchange complex structured data than writing and reading a file. Shared memory is faster for raw bytes, but shared memory doesn’t give you a durable, inspectable, replayable record of the thought. The file does. The file is the thought, frozen, available for replay, debugging, and analysis. The file is the thought’s permanent address.
The thing single-machine multi-agent systems get right: their inter-agent protocol is the filesystem. There’s no abstraction layer between agent A’s output and agent B’s input. The OS is the message bus. The OS is free.
Closed network: shared state directory
Multiple agents read from and write to a shared directory. In a typical implementation, this is a state/ folder with dozens of JSON files representing the complete world the agents share. Agents poll the directory. When a file changes, they notice. They read the change. They think. They write a new change. Other agents read that change. And think.
The filesystem can be local (NFS, SMB) or remote (object storage with a sync layer, a git repository pulled by every worker, a shared volume mounted across containers). The mechanism is the same: every agent sees the same pile of bytes; every agent’s writes eventually propagate to every other agent’s view; the rate of propagation is “fast enough” relative to the cadence of thought.
This is the architecture of any non-trivial multi-agent system you have ever read about. The frameworks dress it up — they call the shared directory a “blackboard” or a “context store” or a “shared scratchpad.” Underneath all of it is the same primitive: a directory of files, and a polling loop.
Polling beats pub/sub here for a non-obvious reason. Pub/sub assumes the writer knows who needs the message; in an evolving multi-agent system, the writer never knows. Any agent might decide to read any file at any time, including agents that haven’t been spawned yet. Polling lets the future read the past on the future’s schedule. Pub/sub forecloses on that future.
Open network: pile-as-public-artifact
The third topology is the one most people don’t recognize as multi-agent at all.
Publish the pile. Make it readable from anywhere — a static file behind a CDN, a public blob, a content-addressed store. Now any agent in the world, on any machine, in any process, at any time, can read the pile and think with it.
A README on a public repository is a pile of bytes. Any model that can fetch URLs can read it and incorporate it. A blog post is a pile. A JSON dump in a public bucket is a pile. The model that reads them does not know or care that the writer was a human, another model, or a process that died years ago. The pile is just a pile.
This is the topology where AI cognition becomes genuinely distributed across organizations. Not because someone built a federated agent protocol with handshakes and authentication. Because the writing of one pile and the reading of another pile are already federated by the existence of the open web. Every public byte is part of every model’s potential context window.
The implication that follows: when you publish, you are writing to the input layer of every reader-model that will ever touch your pile. You are not “informing humans.” You are participating in machine cognition at the open-network layer. Your blog post is part of training data, retrieval contexts, agent scratchpads, and one-shot in-context examples. The reader is not just human anymore.
The echo and why it amplifies signal
The pattern that makes the static-pile architecture work, instead of just barely function, is the echo.
Every pile written by an AI is read by some later AI. Every read is a chance to amplify, summarize, contradict, extend, or recombine. Each read produces a new pile — usually more refined than the input, because the reader has more context than the writer did.
Run this loop and the signal builds. The first pile is rough. The second pile, written after reading the first, is cleaner. The third pile, written after reading the first two, has resolved the easy contradictions. By the tenth pile, the system has converged on a position that no single model invocation could have reached on its own. The sequence of piles is the conversation; the convergence is the thinking-as-a-whole.
This works in all three topologies. On a single machine the echo is fast — milliseconds between read and write. In a closed shared-state network the echo is slower — seconds to minutes, but coherent. In the open network the echo is on the order of days or weeks but it still happens: someone reads your post, writes a new post, someone else reads both, writes a third. Public AI cognition is moving more slowly, not differently.
Implications you should not miss
A few things follow from “AI cognition is file I/O at every scale” that aren’t obvious until you see the pattern.
Durability over interactivity. The pile is durable. The stream is not. A multi-agent architecture built on streams (WebSockets, real-time chat protocols, event buses with no persistence) is fragile by construction. A multi-agent architecture built on piles (files, JSON, content-addressed blobs) is debuggable, replayable, and forkable. When choosing an inter-agent protocol, choose the one that produces the most permanent piles per unit of activity.
Reads matter more than writes. If the pile is the thought, and the read is when thinking happens, then the most important question for any AI system is: who reads this pile, and what context does the reader bring? You can write the most carefully-crafted pile in the world, but if no model with the right context reads it, the thought never happens. Make piles findable and contextually interpretable, and the cognition compounds.
The directory IS the protocol. You don’t need a new RPC framework or a new messaging spec for multi-agent coordination. You need a directory. Add a naming convention so different agents can find each other’s files. Add an append-only invariant so old piles don’t get overwritten. That’s most of what an inter-agent protocol needs. Anything more is overhead.
Open piles bootstrap public cognition. When you publish a pile to the open web, you’re not just informing humans. You’re contributing to a substrate that AI agents at every layer of the stack will read, on their schedule, for purposes you don’t control. Write piles you would be willing to be read by adversaries. Write piles you would be willing to be read out of context. Write piles you would be willing to be read in five years. The open-network topology has a long memory.
The practical takeaway
If you are designing a multi-agent system, the question to ask first is which topology your problem actually wants. Local agents on one machine can use the OS as their message bus. Distributed agents inside one organization can use a shared directory or git repository. Cross-organization agent ecosystems already use the open web, whether their authors know it or not.
In every case, the unit of cognition is a pile. Make the pile structured enough that the reader can interpret it. Make it durable enough that the reader can find it later. Make it sit in the right topology for the readers you intend.
The streaming is an illusion. The pile is the architecture. The read is the thought.
